Calculating social commerce cost from invoices, settled orders and staff time

Calculate social commerce cost in England from dated invoices, settled orders, staff time, returns, tax treatment and explicit uncertainty ranges.

Calculate cost for one stated period, route and product group. Use dated invoices, contracts, payroll-approved staff costs and settled order records. Do not begin with an industry average that may use a different checkout, margin or return definition.

What to take away

  • Calculate cost for one stated period, route and product group using dated invoices and settled order records.
  • Put every charge on a common basis by classifying it as setup, committed, variable or contingent.
  • Begin with completed sales net of cancellations and refunds, then deduct product, fulfilment and creator costs.
  • Check mature contribution against the approved accounting basis.
  • Reconcile order exports to shop, payment and refund records before running any calculation.

Collect six source records

  1. Supplier invoices and binding quotations, including currency, tax, commitment and overage unit.
  2. Order exports with stable identifiers and current cancellation, return, refund and dispute states.
  3. Product cost and fulfilment records for the items actually sold.
  4. Creator agreements covering fee, commission, sample, rights and paid use.
  5. Recorded staff time for briefing, moderation, feed correction, customer support and reconciliation.
  6. Finance-approved tax, allocation and exchange-rate treatment.

HMRC's VAT expense page explains when a VAT-registered business may reclaim tax on qualifying business purchases and where recovery is restricted. Obtain tax review for the retailer's circumstances; do not remove VAT from cost merely because a supplier invoice displays it.

Six Source Records

  • Supplier invoices and binding quotations
  • Order exports with stable identifiers
  • Product cost and fulfilment records
  • Creator agreementsfee, commission, rights
  • Recorded staff time for support
  • Finance-approved tax and exchange treatment

Put every charge on a common basis

Classify a line as setup, committed, variable or contingent. Then record its unit. A creator amount per approved asset, a sales commission, a monthly software charge and staff hours cannot be compared until they are applied to the same scenario and period.

Common Basis Cost Steps

  1. Classify linesetup, committed, variable, contingent
  2. Record its unit
  3. Apply to same scenario and period
  4. Show allocated cost and cash payment separately
  5. Keep foreign-currency invoices in original value

Use:

Period cost = setup cost allocated to period + committed charges + sum of rate x actual unit + evidenced contingent cost

Show allocated cost and cash payment separately. If the business pays annually, the monthly management view should not conceal the full cash date. Keep foreign-currency invoices in their original value alongside the booked sterling amount and conversion record.

Indicative UK planning ranges (estimates only, not market figures): creator commission often 5% to 20% of attributed sales, set in the creator agreement. Social-commerce software such as Shopify, TikTok Shop or Instagram Shopping may cost from £0 to about £300 a month depending on plan and transaction volume.

Card and wallet processing from providers such as Stripe or PayPal typically runs from 1.5% plus 20p to 3.25% plus 20p per transaction, depending on card type and provider. Actual rates depend on the platform, plan, negotiated terms and payment method.

Use settled contribution

Begin with completed sales net of cancellations and refunds under the approved accounting basis. Deduct product cost, fulfilment, order-linked charges, creator and media spend, software, incremental labour and other programme-specific overhead.

Settled Contribution Flow

  1. Start: completed sales net of cancellations
  2. Deduct product cost and fulfilment
  3. Deduct order-linked charges
  4. Deduct creator and media spend
  5. Deduct software and incremental labour
  6. Keep young order cohorts provisional

GOV.UK's returns guidance describes cancellation and refund rights for covered online purchases, including treatment of standard delivery, with exceptions. Keep young order cohorts provisional. A launch-week revenue total is not mature contribution if return states are still open.

Exclude costs already deducted once, such as platform commission shown as a payment deduction, recoverable VAT, and overhead not caused by the programme.

Worked example, illustrative only: period March 2025, route TikTok Shop, product group skincare. Completed sales net of cancellations and refunds: £12,000. Product cost: £4,800. Fulfilment: £1,200. Creator commission at 15%: £1,800. Payment charges at 2%: £240. Software: £75. Incremental labour: £900. Settled contribution: £12,000 minus £4,800 minus £1,200 minus £1,800 minus £240 minus £75 minus £900 equals £2,985.

Illustrative uncertainty cases: low £1,745, base £2,985, high £4,160. Low uses higher product, fulfilment, creator and payment costs. High uses lower costs. These figures are not market figures.

Check the public price route

The CMA's current price-transparency record covers mandatory charges, taxes, drip pricing and partitioned pricing. Budget time to compare the approved total price with the social product card and checkout. Correction and remedy work belongs in the risk view. Do not pass a merchant charge to customers without legal and commercial review. Supplier pricing and consumer pricing answer different questions.

Reconcile before calculating

Match each order export to the shop, payment and refund records. Keep platform deductions in separate columns for commission, payment, advertising or another documented purpose. An unexplained net settlement cannot show which cost moved. Investigate missing, duplicated and conflicting identifiers rather than forcing the ledgers to agree.

Reconciliation example: order export total £13,400. Shop record shows £13,000 after £400 cancellations. Payment record shows £12,600 settled. Refund record shows £400 refunds. The £400 difference between shop record and settled cash matches the refund record. Any remaining difference must be investigated.

Create a source hierarchy for each field. The finance ledger may govern booked cash, the commerce system may govern fulfilment status, and the refund record may govern the final order value. Document exceptions and the person authorised to resolve them. Run the calculation only after the chosen cut-off and show how much revenue remains provisional.

Report uncertainty honestly

Tag every input as observed, contracted, allocated or estimated. For an estimate, record the owner, date, method and range. Run separate cases for order volume, settled revenue, returns, staff hours and supplier usage; do not bundle them into one unexplained contingency percentage.

The decision sheet should show contribution, cash requirement, open tax questions and the input that would cause the plan to stop. Refresh it with mature order data and actual invoices. This method produces a retailer-specific cost range, not a promised market price.

Common questions

What six source records should be collected before calculating social commerce cost?

Supplier invoices and binding quotations, order exports with stable identifiers and current states, product cost and fulfilment records, creator agreements, recorded staff time, and finance-approved tax, allocation and exchange-rate treatment. These cover the charges, settled orders and labour the calculation needs.
